very hard to start 6.0

my friends truck (03 6.0) has been starting very hard (hes burned up 2 starters) it doesnt seem to matter if its warm or cold outside it can be 90 out and it wont start, just puffs greyish smoke but if he keeps it plugged in it starts pretty easy and it has to run for about 20 min befor it smoothes out and runs right :dunno any ideas?

Any codes? Could be the FICM or Glow plug module but this is pure speculation. Have it scanned.

no codes, it has been scanned a couple times since it has been doing this, and if its warm out it should start without the glow plugs no?

FICM will make it hard to start. Eventually it will die and you will need a new one from Ford. They have to program the FICM for the truck. No cheap way out. Get it scanned. If it is the FICM, it will show codes.
